Automation according to the Waterfall model: Stage 3: Pilot operation

We have already considered the first two stages of implementing an ERP project according to the Waterfall model - preparation and solution developmentThe system has been tested and started working with data. Today, the time has come for the final stage - pilot operation, after which the system is officially launched into the company's operation.

Training users and preparing for launch

At this stage, in-depth user training is provided. Project participants who have already received basic training in the previous stages are organized into working groups to work on the system's functionality in practice. At the same time, the structure of regulatory and reference information (RRI) is being formed and filled in.

Users are usually provided with instructions and, in some cases, internal exams are introduced as a tool to increase motivation and responsibility. The results of such exams are recorded in the relevant protocols.

An example from practice: When implementing ERP at a large manufacturing company, the team chose the user certification approach. After completing the training, employees who successfully passed the exam received personalized certificates confirming their readiness to work in the system.

Test operation: checking in action

After the training, the team moves on to test operation - part of the weekly operational activities are performed in the new system. At this stage, the ERP is not yet the only source of accounting, but it already allows the team to test the performance of key business processes.

An important component of this stage is the formation of protocol of acceptance works - a document that records whether the system is ready for full launch.

Launching a system according to the Waterfall model: a key point

The final launch of the system follows a clear scenario. At a certain point - usually on a weekend - the old system is shut down, and then:

  • complete transfer of the NII to the "clean" database,
  • balances and reference books are updated,
  • access to the previous system is closed,
  • users get access to a live ERP system.

Commentary: "The launch is the most crucial stage. The stability of the new system depends on how well the users are trained and how thoroughly the preliminary work is done," says the head of the project office.

Trial operation: transition to daily operation

From the moment of launch, all business processes are transferred to the new system. This is the stage of trial operation, during which the company must have analysts and programmers who are able to respond quickly to user requests and technical challenges.

At this stage, errors related to the adaptation of users to the new functionality are possible. After the first working period is over, the system undergoes final testing: month closing, cost calculation, reconciliation with previous data.

Practice: Some companies decide to keep records in both systems in parallel for some time. This approach allows you to compare the results and make sure that the calculations of the new ERP are correct. If the differences are within acceptable limits, the system is considered implemented. If not, the project returns to the finalization stage.

Final documents and transition to support

This stage resulted in two key documents:

  • Protocol for putting the system into commercial operation,
  • Contract for ERP solution support.

After that, the company starts using the system on a regular basis, and the integrator's team provides technical support, user support, and further development of the solution.
